Why Your Carpet Cleaner Isn't Picking Up Water
If your carpet cleaner is not picking up water it is nearly always a broken seal, not a dead motor. The seven causes, in order of likelihood.
You finish a pass and the carpet behind you is darker than when you started. You tip the machine to check the recovery tank and there is barely an inch of water in it. So you go over the same strip again, slower this time, and it comes up wetter still.
The tank should be filling. That is the whole point of the machine. Spraying water into a carpet is the easy half, and any garden sprayer can do it. Pulling the water back out is the part you paid for.
Here is the good news. In almost every case this is a broken seal, not a broken motor, and the fix costs nothing.
The short version
A carpet cleaner picks up water by holding a sealed vacuum path from the nozzle on the floor all the way to the motor. Any leak in that path, anywhere, and suction at the floor collapses even though the motor still sounds perfectly healthy.
Work backward from the floor toward the motor, in this order:
- The recovery tank is not latched fully home
- The lid gasket has slipped, hardened, or has a hair lying across it
- The float shut-off has tripped
- Something is blocking the intake nozzle
- The hose has split, usually at one of the cuffs
- The filter is soaked or clogged
- You are moving too fast for the squeegee to recover what you sprayed
Most people find it in under five minutes.
First, find out which half has failed
Before you take anything apart, do this. Switch the machine on, and with the suction nozzle clear of the carpet, put the flat of your hand over it.
You are listening for the motor to change pitch. A machine with an intact seal will load up, drop in tone, and pull hard enough that you have to peel your hand off.
If that happens, the vacuum path is fine. Your problem is at the floor: a worn or nicked squeegee lip, or a pass technique that is putting down more water than any machine could recover. Skip ahead to the last two causes below.
If the motor whines on unchanged and your hand barely sticks, the seal is broken somewhere between that nozzle and the motor. Now the list is worth working through in order, because it runs cheapest and most likely first.
A carpet cleaner that sprays but does not recover is not cleaning your carpet. It is watering it.
1. The recovery tank is not seated
This is the single most common cause and the most annoying one, because it means the last twenty minutes of work were avoidable.
You lifted the dirty tank out to empty it mid-job, dropped it back into the cradle, and it looked seated. It was not. Most tanks need a firm push until a latch clicks, and a tank sitting a couple of millimeters proud leaks air around its whole base.
Take it out and put it back deliberately. You should feel it drop into place and hear something. If your machine has a clamp or a lever, close it and check the tank does not rock.

2. The lid gasket has slipped or is dirty
Turn the recovery tank lid over. There is a rubber or silicone gasket running around the rim, sitting in a groove.
Three things go wrong with it. It works its way out of the groove and sits twisted. It hardens with age and stops flattening under pressure. Or, far more often than anyone expects, a single pet hair or carpet fiber lies across it and holds the lid a hair's breadth open along its whole length.
Pull the gasket out, rinse it, dry it, and press it back into the groove all the way around. Wipe the lip it seals against. If the rubber has gone hard and shiny and no longer springs back when you press it, it is a cheap part and worth replacing.
3. The float shut-off has tripped
Inside the recovery tank there is a float, usually a plastic ball or a hinged flap in a cage near the top. When the tank fills, the float rises and blocks the port to the motor. That is a safety device, and it is doing its job: water reaching the motor kills the machine.
The catch is that a tripped float behaves exactly like a dead machine. The motor runs, the brushes spin, and nothing comes up.
It trips for three reasons. The tank genuinely is full, and you have not noticed because you cannot see through the dirty water. The machine got tipped or laid on its side and the float rode up and jammed. Or foam has built up, and foam lifts a float long before the water level would.
Empty the tank, then look into the float cage and check the float drops freely when you tilt it. If foam is your problem, and it usually is when someone has used dish soap or too much solution, add a capful of white vinegar to the empty recovery tank before the next pass to knock it down.
4. Something is blocking the intake
The intake is the slot in the nozzle on the floor and the short passage behind it. It is a narrow, flat, awkward channel, and it collects exactly what you would expect: pet hair, carpet fiber, a wad of lint, and sometimes something solid that was on the floor.
Many machines have a clear window over this passage so you can see a blockage. If yours does not, disconnect the nozzle if it comes off, and run water backward through the passage over a sink. A straightened coat hanger or a length of trimmer line will clear anything the water will not.
Check the hand tool hose too if the machine has one. On a lot of designs, an upright and its hose share the same path, and a blockage in the accessory hose stops the floor head as well.
5. The hose has split
The internal hose from the nozzle to the tank is corrugated, usually thin, and it spends its life being flexed. It splits at the ends, at the cuffs where it clamps on, and along the crease if the machine has been stored with something on top of it.
A split you cannot see will still destroy suction, because the machine will happily draw air through the split instead of water through the nozzle.
Run a finger along the whole length while the machine is running. You will feel the draw at the split. Pay attention to the last inch at each end, where the hose meets a plastic cuff, since that is where they nearly always go.
6. The filter is soaked or clogged
There is a filter between the recovery tank and the motor, foam or mesh depending on the machine. Its job is to catch anything the float misses.
A soaked filter passes almost no air. So does one clogged with fine grit. Either way the motor loses the airflow it needs and suction at the floor drops off, often gradually enough that you blame the carpet rather than the machine.
Rinse it, squeeze it out, and let it dry completely before it goes back in. Putting a damp filter back is the same as not cleaning it. If you want the full maintenance routine rather than a one-off fix, the five minute routine after every use is what stops most of this list from ever happening.
7. You are moving too fast
This one is not a fault, and it is the reason a lot of perfectly healthy machines get returned.
Water comes out of the jets in about a second. Getting it back out takes several passes at walking-frame speed, not walking speed. The squeegee needs contact time with the pile, and the pile needs to be compressed under it.
The rule that works: one wet pass with the trigger held, then two or three dry passes over the same strip with the trigger released, pulling slowly. If the third dry pass still lifts water, do a fourth. On thick or high-pile carpet you may need more, and deep pile needs a different approach altogether.
The other half of this is the squeegee lip itself. Run a fingernail along it. A nick or a worn flat spot leaves a channel that water runs straight through, and it shows up as one wet stripe in an otherwise dry pass.

Deal with the carpet before you deal with the machine
If you have already put down more water than you took back up, the machine can wait. Wet carpet has a clock on it.
Get air moving across the floor, lift what furniture you can, and if the padding beneath is wet you are working to a 24 to 48 hour window before mold becomes the problem instead of the stain. Drying carpet fast after cleaning covers the order to do that in, and it matters more than fixing the machine tonight.
There is a second consequence worth knowing about. Water left in the padding travels back up through the fibers as it dries, carrying old soil with it, which is why a stain you thought you had removed reappears two days later. That is wicking, and it has its own fix.
When it really is the motor
Rarely, but it happens. The signs are different enough to tell apart.
A failing vacuum motor changes how it sounds: a rising whine, a rattle, a burning smell, or a noticeable drop in volume rather than pitch. Blocking the nozzle produces no change because the motor has nothing left to give, not because air is leaking in elsewhere.
If the machine trips a breaker, smells like burning rubber, or has visible scorching around the vents, stop using it. On most consumer machines the motor is worth more than the machine, and this is the point where repair stops making financial sense. The rental versus buying math is worth a look before you replace like for like.

Where a robot changes this, and where it does not
Every cause on that list traces back to the same design decision. A consumer carpet cleaner asks a person to maintain a sealed vacuum path by hand, between jobs, at the moment they least want to.

No. You are putting water and detergent into the carpet and padding with no way to take it back out, which risks mold in the padding, wicking stains as it dries, and a lingering musty smell. Stop, dry the area, and fix the machine first.
Will vinegar fix a carpet cleaner that will not pick up water?
Only if foam is the cause. A capful of white vinegar in the empty recovery tank collapses suds that are lifting the float. It does nothing for a leaking gasket, a split hose or a blocked intake, so check those first.
